North American buyers ordered 36,766 robots for $2.25 billion in 2025, which is $61,198 per arm, and not one of those arms did anything on its own. A working cell, the arm plus the gripper, the guarding, the vision, the integrator’s hours and the training, costs 1.9 to 2.4 times that. We priced three of the most common cells line by line from published distributor prices, federal award records and Cloos’s published welding-cell ranges, then ran each against a fully loaded operator at the BLS median wage. This piece covers the market (IFR’s 621,000 installs, the US at 38,000), what an arm costs by payload and brand, the three cells, where the other $87,000 goes, payback by shift and by state, and behind the wall, the integration multiple by seller type from 23 federal awards and the three contract terms a first-time buyer needs.

621,000 Robots, 38,000 of Them Here

IFR’s preliminary count for 2025 is 621,000 industrial robots installed worldwide, up 15%, presented at Automate in June 2026 ahead of the World Robotics 2026 report due 24 September. The US installed 38,000, up 11%, its third-best year behind 2018 and 2022 after two years of decline, and IFR says China’s 2025 installs are “about ten times” the US figure. Asia took 79% of the world’s installs, Europe 13%, the Americas 9%, per Manufacturing Dive’s report from the floor.

The US installed 33,300 arms in 2019, 39,576 in 2022, 34,200 in 2024 and 38,000 in 2025; China went from 140,500 to 295,000 over the same window and the world from 373,000 to 621,000. Every row is in data/ifr-installs-by-country.csv with the release it came from, because IFR revises prior years in each edition.

Robot density in the US stands at 307 per 10,000 manufacturing employees, eighth in the world, against 1,220 in Korea, 449 in Germany and 446 in Japan. IFR’s April 2026 density release puts the world average at 132 and China at 166 (22nd) on revised labor data. The US mix in 2025: automotive over a third of units, food up 30% to about 3,000 installs, the unspecified non-manufacturing group up 41%, metal and machinery down 15%. Cobots were 19.6% of North American units and 10.7% of dollars in 2025, 7,212 arms for $241 million, and 28.6% of units in the fourth quarter alone. Material handling took 60% of first-quarter 2026 orders. The Factory Automation Roadmap carries these series forward as each release lands.

What an Arm Costs, by Payload and Brand

A3 does not publish a price index, but it publishes units and dollars, and dividing one by the other gives the only transaction-weighted arm price that exists for this market.

$2.25 billion over 36,766 units is $61,198; $241 million over 7,212 cobots is $33,417; the remaining 29,554 conventional arms averaged $67,977. In the first half of 2026 the average rose to $64,796 on 17,995 units and $1.166 billion, with cobots at $41,096 and conventional arms at $69,113. Dollars grew 6.6% on 2.0% more units, the same mix shift toward bigger, more configured machines that the $306k Machine traced in AMT’s machine tool data.

The A3 number is an average of everything from a $12,800 SCARA to a $400,000 press-tending giant, so we built the model-level view from the two places prices are actually printed: Vention’s parts library, which lists Fanuc CRX and Universal Robots arms at unit prices, and USAspending.gov, where every federal purchase order above the micro-purchase threshold carries a description and a price.

Reading up the chart: a UR3e (3 kg) at $28,990 to $38,171 across two federal awards, a UR5e (5 kg) at $28,828 to $48,000 across six awards and one published price, a Fanuc CRX-10iA (10 kg) at $51,433.73 on Vention in September 2026, a UR20 (20 kg) at $54,149 to $73,439 across three Army and NASA awards, and a CRX-30iA at $67,988.64. Standard Bots publishes $37,000 for its 18 kg Core and $49,500 for the 30 kg Thor, the only vendor-published list prices we found. Universal Robots, Doosan and Techman publish none; the OEM Disclosure Scorecard records the absence. Every observation, with award number and offer count, is in data/arm-prices-observed.csv.

The same UR20 arm sold to the Army for $62,058 in August 2024 and, with a controller box, for $73,438.58 in June 2025, while NASA Langley paid $54,149 in June 2023: a 36% spread on one SKU in two years. The three records are W911QX24P0194, W911QX25PA038 and 80NSSC23PB655; the first drew four offers, the second one, the third eight. That is the pattern the Quote Check tool is built to catch: a single-offer buy lands at the top of the band.

The Fanuc side moved for a different reason. Vention’s October 2025 guide listed the CRX-10iA at $46,026; the same part’s page reads $51,433.73 today.

CRX-5iA $43,207 to $47,528.64 (+10.0%), CRX-10iA $46,026 to $51,433.73 (+11.7%), CRX-10iA/L $50,723 to $56,931.82 (+12.2%), CRX-20iA/L $55,889 to $62,615.30 (+12.0%), CRX-30iA $60,868 to $67,988.64 (+11.7%). Fanuc builds the CRX in Japan, and Japanese machinery has entered the US at the 15% Annex III tier since Proclamation 11021, which Tariffs, September 2026 walks through by HTS heading; the Tariff Exposure Calculator puts a 15% duty on a $46,026 customs value at $6,904, which is $1,500 more than the observed step. Vention has not said what moved its price and we have not asked it to; the point for a buyer is that a distributor’s list moved 10 to 12% in eleven months while the BLS machine-tool PPI moved 1.4% over a similar period.

Three Cells, Line by Line

The arm is the easy line. Everything below it in a quote is where a first-time buyer gets lost, so we priced three cells the way an integrator would, one line at a time, with a source or an (A) on every input in data/assumptions.csv. The hardware lines come from Vention’s published component ranges (vacuum grippers $1,500 to $5,500, custom grippers $2,500 to $10,500, pedestals $900 to $5,800, safety modules and area scanners $2,000 to $3,800, enclosures $6,000 to $13,000, all from the October 2025 guide) and from Cloos North America’s welding-cell breakdown (fixturing $5,000 to $40,000, training $3,000 to $10,000, shipping and installation $5,000 to $15,000, service contracts $5,000 to $25,000 a year). Integrator labor is $150 an hour, the bottom of the $150 to $225 OEM distributor service rate we used for machine tools; a robotics technician’s BLS median wage of $35.53 loaded at 1.43 is $50.80, so $150 is a 2.95x billing multiple, which is ordinary for an engineering shop.

The arm is 39 to 48% of the cell in all three cases, inside the 30 to 50% that EVS’s 2026 cost guide and every integrator’s rule of thumb give, and the number that varies is the labor: 160 hours for a palletizer that ships with pattern software, 216 hours for a tending cell that has to talk to a CNC. The welding cell is the cheapest of the three because it uses the cheapest arm and needs no vision, and it is also the one where our bottom-up number can be checked against published turnkey prices.

Safety is the line that decides whether a cell is $6,300 or $20,000 before the arm moves. All three cells here are cobots running under ISO/TS 15066 speed-and-separation monitoring, so the safety line is two area scanners or a scanner and a light curtain, $5,000 to $7,600 from Vention’s $2,000 to $3,800 per device range. An industrial arm, a Fanuc M-20iD/35 at $70,000 to $75,000, needs a fenced enclosure at $6,000 to $13,000 plus interlocked gates and a hard-guarded risk assessment, and Vention puts the fencing a CRX avoids at $10,000 to $30,000 per cell. The trade is speed: the M-20iD runs the same palletizing pattern faster than a CRX-20iA/L and needs the fence to do it, which is why Cloos’s fenced welding cells start where our cobot cell ends.

Where the Other $87,000 Goes

Take the tending cell, the one a job shop with a Haas VF-2 is most likely to buy first.

From a $56,932 arm: $25,000 of gripper, vision and part table, $11,800 of CNC interface and cart, $6,300 of safety, $15,000 of integration engineering, $9,000 of programming, $8,400 of commissioning and risk assessment, $12,000 of spares, training and freight, for $144,432. Labor at 216 hours is $32,400, or 22% of the cell, and it is the line that grows on the change order: every extra part family is another 8 to 16 hours of programming, and every CNC that lacks an automatic door and a robot I/O package adds the $6,000 interface kit we carry as an assumption.

The welding cell cross-checks. Our bottom-up $113,336 sits between Vectis Automation’s published $95,000 to $140,000 all-in and Hirebotics’ published $105,000 starting price for a Cobot Welder that includes a UR8 Long, a Miller Deltaweld 350, a Tregaskiss torch, a 48 by 32 inch cart and its phone-based programming software, with a 15-month warranty on the UR arm and three years on the welder. Hirebotics is the only cell builder we found that prints its prices; its page says so in its first line. Cloos’s pre-engineered fenced cells at $130,000 to $250,000, with an industrial arm, a positioner and a two-station table, are the next class up; custom systems run $250,000 to $600,000 and multi-robot lines $600,000 to $1.2 million. The (A) lines are where the Equipment Price Benchmark will replace our guesses with contributed quotes: the $7,500 power source and torch (Miller’s and the welding retailers’ pages blocked our reads), the $8,000 vision package, the $6,000 CNC interface kit and the $9,000 lift column. None of them is a large share of a cell; together they are $30,500 of the $388,283 across three cells, or 8%.

Payback Against a Real Wage

Every robot ROI page uses a round number for the operator. We used the BLS one. Welders, cutters, solderers and brazers (SOC 51-4121) had a median wage of $25.84 an hour in May 2025, hand packers (53-7064) $17.44, and CNC tool operators (51-9161) $24.37, all from the OES tables as republished by O*NET. The burden comes from the BLS Employer Costs release of 9 September 2026: for private industry, wages and salaries are 70.0% of total compensation and benefits 30.0%, so a fully loaded hour is 1.43 times the wage. A welder is $36.91 an hour loaded, a packer $24.91, a CNC operator $34.81, on 2,000 hours per shift-year.

One shift: welding 2.26 years, palletizing 2.85, tending 3.03. Two shifts: 1.08, 1.37 and 1.45. Three shifts: 0.71, 0.90 and 0.95. The palletizer displaces one packer per shift; the welding and tending cells displace three quarters of an operator per shift because someone still loads fixtures and handles setups, an (A) in the CSV. Operating cost is small: 1 kW average draw at the EIA industrial rate of 9.17 cents per kWh is $183 a shift-year, plus 3% of the cell a year for consumables and safety re-validation, or Cloos’s $5,000 low-end service contract for the welding cell.

A one-shift shop buying a $144,432 tending cell against a $34.81 loaded CNC operator waits three years for payback; the same cell on two shifts pays back in 17 months, and the second shift costs the buyer nothing but a second program. That is why the vendors’ 18-month claims (Hirebotics: “most systems pay for themselves within 18 months”; Vectis: “payback in 2 years or less”) are true for a two-shift fabricator and false for a one-shift one, and why the first question an integrator asks is how many shifts you run. Section 179 expensing of the full cell in year one, at the 2026 limit of $2,560,000, moves cash but not payback.

The wage also moves by state, and a welding cell that pays back in 2.1 years in Wisconsin takes 2.6 in Tennessee.

Wisconsin $58,410, California $58,060, Texas $53,340, the US $53,750, Ohio $50,340, Michigan $49,990, Tennessee $48,040. The 10th to 90th percentile band runs $39,240 to $77,530 nationally, and a fabricator paying the 75th percentile ($63,010, or $43.28 loaded) gets the welding cell back in 1.9 years on one shift. The Market Underneath the Price

Two things about the supply side matter to a buyer this year. First, the arm makers are consolidating: ABB signed to sell its Robotics division, $2.3 billion of 2024 revenue at a 12.1% operational EBITA margin, to SoftBank for an enterprise value of $5.375 billion, closing mid-to-late 2026, which is 2.3 times sales for a business growing in the single digits. A buyer with ABB arms should ask in writing who honors the spare-parts price list after close. Second, cobot share is rising and cobot prices are falling relative to the market: 19.6% of units in 2025 at $33,417 average against $67,977 for everything else. Fanuc’s CRX carries an eight-year zero-maintenance interval on motors, reducers and cables, which is why our maintenance line is 3% of the cell rather than the 2 to 3.5% of machine price that a VMC carries on top of a spindle rebuild.

Who builds the cell matters as much as whose arm is in it. A3 has run a certified robot integrator program since 2012 that audits project management and safety practice, and Fanuc, UR and Yaskawa each keep their own authorized integrator lists; a cell from a company outside all of them is a cell whose risk assessment nobody but the seller has read. The federal records below make the point in dollars: the most competed cell award in the set, 16 offers, came from a Fanuc integrator at roughly twice the arm price, and the least competed welding system, two offers from a welding distributor, came in at five and a half times. Service after the sale follows the same line. Cloos puts annual service contracts at $5,000 to $25,000 and notes that a downtime shift can cost a fabricator more than $10,000; Hirebotics prints a 15-month warranty on the UR arm, 12 months on a Fanuc arm and three years on the welder; a cell whose quote carries none of those numbers has left them for the change order.

Price the arm yourself before the integrator does.
